SEO Project Management Process

If you are planning a new website, the issues are somewhat different than with a website already online.  A new website has to deal with the Google Sandbox and establishing TrustRank, which can take anywhere from 2 to 6 months or longer based on my experience.  Completing my website design questionnaire will be helpful.  Also complete my SEO questionnaire.

If your website is already online and your home page is in Google's index (search for in the Google search box) or if you have a Google PageRank, then the issues are somewhat different.  Being older is a good thing in the case of Google.  Being newly online is not.

There are two things that are important for both new and older websites:

If you are targeting the wrong search phrases and keywords your web will not connect with the searchers you want.

Search Engine Optimization is mostly about words.  Without well written page copy, you will have a very difficult time ranking for anything.  Flash webs or embedded files, words in graphics, etc. are not content that search engine spiders and robots can read.  If you want rankings, you must have well written page copy.  Websites designed in frames can be made to work with search engines but a redesign will probably work better in the long run.

The typical steps in managing a SEO project are:

What are your goals for the website?  Do you want online sales?  Inquiries? Information downloads?  To make referrals to another information source?  It is not unusual for different pages in the website to have different goals.  Every page with good content in a website can be a landing or direct entry page from organic search.

Every important page in the web needs to be targeted to something people are searching for.  As noted above, if you are targeting the wrong search phrases and keywords your web will not connect with the searchers you want.  How do you know what people are searching for?  Obviously, you can guess.  A better way to target web pages is to discover what people are searching for using an online research database service like Wordtracker.  Read about keyword services.  Complete my SEO questionnaire.

Keyword research needs to be refined to the most relevant targets.  This process requires both an understanding of the market being addressed (the client's viewpoint) and which targets offer the best opportunity for achieving a decent search engine ranking (the optimizer's viewpoint).  Relevance is key to conversions, so the more specific the subject matter of a page in the website, the more likely it is to accomplish the goal as defined in item 1 above.  Highly specific targets are likely to have fewer competing web pages already in the index of the major search engines, which improves the opportunity for higher rankings.

What are the demographics of your best prospects?  Writing page copy for a teen audience is totally different from copy for baby boomers?  These two groups might be looking for the same content, but how you present your message can make or break your opportunity to create a conversion to an inquiry or sale.

Content is king.  Once the targets are selected and we understand the demographics of our prospects, we are ready to begin creating page content.  The key questions are where will the content come from?  Existing information in text form can often be edited to be suitable for the web.  The alternative is to write the content from scratch, which is both time consuming and requires a copywriter educated on the subject matter.  Read web copywriting basics, web content provider and ideas on adding quality content to your website for ideas to add good content.

An important point about content: Content that creates conversions should be written for your web visitors - not for you - not for search engines.  Top Google rankings and volumes of traffic to your website are of NO VALUE if web visitors don't inquire or don't purchase?  Focus on the ratio of conversions to visitors, not just rankings and traffic volume.  And, look at 7 and 8 below.

Your website needs to be structurally correct.  Google does a good job of making clear the things that make a good website in their Webmaster Guidelines.  It appears to me that few web designers take these recommendations to heart.  Read my recommendations on how to increase your Google hits.  Part of the issue with structural correctness is making it easy for search engine spiders and robots to quickly find new content in your website.

Your website needs to be easy to navigate.  Read web usability guru Jakob Nielsen's recommendations and website usability tips.  If your web visitor is lost, your opportunity to communicate and convert is lost.  Keep it simple.  For some humorous examples of learning what to do by seeing what not to do, visit Vince Flanders'

Your website needs to be credible.  Website credibility is a crucial part of earning conversions for inquiries and sales.  Great web usability, great content and great rankings are wasted if folks who visit your web can't tell that you are worthy of their trust.  Read about Stanford University's research which is a valid today as when the study was originally conducted in 2002.

Before implementing changes to a web already online, establish a current benchmark.  If your existing website has rankings, those need to be preserved and strengthened?  Absolutely.  A ranking analysis of your existing content is the first step to determining how to improve on what you may have that is working and as a basis for monitoring the results of improvements.  An analysis of existing web statistics is also part of the process.

If you don't have good web stats, you need to move your hosting to someplace that does.  Good web statistics are critical to monitoring the performance of your SEO project.  Google Analytics are good for AdWords but are not great for organic optimization.  We need good web stats to monitor your website performance and can show you some examples.

Links in to your web are critical, especially for Google.  Google says in their patent applications and elsewhere that links in to your website are equal to a positive vote for your web content.  Contrived links like purchased links from link farms are not good.  Reciprocal links are usually of little value.  Purchasing links from reputable directories is a good way to get started. If you have good content, other websites will link to you for the value of the information in your content.

Links help our crawlers find your site and can give your site greater visibility in our search results. When returning results for a search, Google combines PageRank (our measure of a page's importance) with sophisticated text-matching techniques to display pages that are both important and relevant to each search. Google counts the number of votes a page receives to determine its PageRank, interpreting a link from page A to page B as a vote by page A for page B. Votes cast by pages that are themselves "important" weigh more heavily and help to make other pages "important." Please note that ranking of sites in our search results is completely automated, and we don't manually assign keywords to sites.

Keep in mind that our algorithms can distinguish natural links from unnatural links. Natural links to your site develop as part of the dynamic nature of the web when other sites find your content valuable and think it would be helpful for their visitors. Unnatural links to your site are placed there specifically to make your site look more popular to search engines. A proactive strategy for establishing links over time is key to your success.  Research and testing confirms that it is not the quantity of links that matters as much as the quality of websites linking to you.  A good linking campaign takes time and over time is of great value.
Establish a plan for continually adding content and do it.  A great website is never finished. Adding new content is of value both to web visitors and to search engine spiders and robots. Without new content, the frequency of spider and robot visitation will decrease, which gives your competitors an opening to outrank you.  Read ideas for adding quality content to your website.  A page a week, a page a month, new product information, an email newsletter published as online content, customer testimonials are all good ways to keep adding content.

10 tips to design a friendly web site

In order to ensure the acquisition and retention of potential customers and visitors, your web application must enable visitors to search and access your site with ease, via numerous search engines. The degree of friendliness that any web page has with popular search engines, determines the success of any web site.

This article deals with 10 effective tips that web designers should keep in mind while designing any web site application:

1. No web designer should make the mistake of designing the menu on the left-hand side of a web site/page. In case this is extremely inevitable, the designer should ensure that some of the rich keywords can be placed on the top or on top of the left hand menu. This approach ensures that the key words are the first words that any search engine spider’s crawl through first.

2. Any search engine gives higher weightage to the headlines rather than the actual content of the web page. In order to make effective use of this, your headline should always be made of rich keywords. However, since headline tags are usually quite large, these should be formatted to be smaller.

3. Each page of your web site should contain the title and description tags that are made out of good keywords and these should describe the content of the page effectively. An effective title should not be more than 9 words and the description should contain no more than 20 words. These restrictions will ensure that the search engine word limits are adhered to.

4. Flash is not read by most search engines so it would be wise for you to avoid using Flash as much as possible. In case the use of flash is not avoidable, flash content should be quite small in size.

5. When contemplating the use of graphics, you should ensure that all graphics are directly related to your article. Furthermore, you should try to make use of alternative tags while using graphics because search engines do not read content from graphical images.

6. Along with any image links, you should aim to use text links when linking with important information and make use of tags for your website content. Although spiders can follow image links, it is much easier for them to follow text links.

7. Search engines have restrictions when following web pages that contain frames. So, you must try to avoid the use of frames as much as possible. For some search engines that are actually able to read framed web pages, it might be difficult for spiders to interact with them.

8. Do not use complex tables while laying out your web page, try to use CSS instead.

9. Try and reduce your web page size by using java scripts and cascading style layouts as these will ensure that the download time of your web page is faster, thereby increasing your ranking.

10. Certain software applications add unnecessary scripting to your web page therefore, it is always safer to use HTML standard layouts.

Search engine ranking position - SEO / natural listings - best tool

Ranking Position reports enable you to compare the relative performance in the natural listings of the search engines for different keyphrase types. As a result, they are useful for viewing the peformance of your SEO.

These tools are particularly necessary if you have a large keyword portfolio or international sales are important so you can track performance in different countries.

Before signing up for these tools, do note the following caveats:

  • Some of these services may contravene Google’s terms of service ( although they are widely used today and this is unlikely to cause a problem.
  • Minimising the number of ranking queries and using the Google API Key are likely to reduce this risk
  • What really counts is not the position, but number of clicks arriving and converting on your site for different phrases so your web analytics software or other custom software from an SEO agency can sometimes do a better job here.

The main SEO ranking position tools are:

Formerly Web Position Gold (WPG), now owned by and partially integrated with WebTrends.

Supplied by Caphyon. Uses Google API key.

High adoption client and agency side. Uses Google API key.

European tool, useful for international rank checking and includes sponsored listing reporting

Unlike the others, this is a free service, but can be used for smaller sites.

Introduction to SEM analysis tools

I use these tools regularly for all aspects of search engine marketing (SEM), but particularly keyphrase or keyword analysis for SEO. There are a wealth of free tools out there used by most involved with SEO and PPC, but my list has been expanded to not only include the SEO Keyword Analysis tools, but also many other tools.

I prefer the term keyphrase rather than the more common term keyword since both SEO and PPC perform better if you target phrases where keywords are in close proximity.

1. Search engine keyphrase analysis tools

  • Google Keyword tool (free access) - great for finding relative importance of search terms related to a keyword including synonyms. NB. Don't miss the "Related Sites" tool on separate tab shows keywords related to your site. Check you have selected the right term.
  • Google Traffic Estimator (free) - Tool for summarising volume and CPC for up to 5000 key phrases - can be filtered by country. See my Google keyword tutorial for a guide on the Google Keyword tool and Traffic Estimator.
  • Google trends tool - great for identifying peaks, periodicity or long-term trends in how your users search for you or your products in different countries. See my tutorial How to use Google Trends
  • Google Suggest - A new tool in Google labs that gives keyphrase suggestions according to the number of pages on that topic.
  • Yahoo! UK Search Marketing (formerly Overture) search term analysis tool - NB. Tool not currently supported or recommended. Formerly, the original and easiest to use keyword tool useful for finding numbers searching on key phrases and related keywords, but remember it excludes Google and Microsoft Search.
  • Nichebot - Paid tool but US based - integrates Google and Wordtracker and shows competitiveness for limited number of related keywords. The next two are better known and have UK databases.
  • WordTracker Gives similar results to Overture, but accross all networks. US-based, but with UK module. Based on usage of metacrawler meta search engine which is not a representative audience for mainstream search engines.
  • Keyword Discovery (paid) Paid tool similar to Word Tracker from Trellian but offers sophisticated trend tracking and regional - now with UK module. Again issues with sources of data - from Metacrawlers.

2. Keyword density SEO tools - for checking page effectiveness

These Search Engine Optimisation (SEO) tools analyse the number of occurrences of keyphrases / keywords on the page. They are useful for comparing your pages for SEO effectiveness against competitors.

  • Abakus Topword Key phrase density checker - excellent free tool for testing home pages and showing keyword frequency and also meta tags and meta description. Watch for use of 2 or 3 word key phrases on a page which shows effective optimisation.
  • Ranks NL Keyword density or prominence - Similar tool with more sophisticated analysis but with some restrictions on page size.
  • Digital Point tools interfaces combine some of the above. Also offers free tools based on Google API.
  • URLtrends - Helpful - Provides a summary of ranking of sites using a range of different tools. As the name suggests, also provides trends. Choose 'Can't wait' option for quicker results for UK sites.
  • Keyword Count - Tool for comparing keyphrases on a site against competitor sites
  • MarketLeap - 3 different tools for assessing links in, keyword saturation.

3. Keyphrase / Keyword ranking position software

These software or web services report on your position in different search engines for different search terms. Be aware that these tools may contravene Search engines terms of service. Best known ranking tools include:

You should think through the following issues when using these tools:

  • Some of these services may contravene Googles terms of service ( although they are widely used
  • Minimising the number of ranking queries and using the Google API Key are likely to reduce this risk
  • These tools are particularly necessary if you have a large keyword portfolio or international sales are important so you can track performance in different countries
  • For some agencies, this is the primary method of reporting success, but of course share of search on a given phrase, number of clicks and whether they convert is a much better measure of effectiveness.

Keyword Research

Keywords are at the core of search, so any effective SEO campaign starts with keyword research. My 4 favorite keyword research tools are

  1. Google AdWords Keyword Tool
  2. SEO Book Keyword Tool
  3. Google Traffic Estimator
  4. Microsoft Ad Intelligence

Google AdWords Keyword Tool

Given Google’s enormous search marketshare they have the most keyword data, though typically they have been less open than others with sharing data. Recently the Google AdWords Keyword Tool has started to show estimated search volumes using numbers (rather than graphs).

Cool features:
  • Match Types: Shows search estimates for exact match keywords (the exact keyword), phrase match (searches containing that keyword as part of the search), and broad match (additionally related searches that may have words in a different order).
  • URL Related Keywords: Allows you to enter in a specific page and/or site and find relevant keywords based on that page/site.

SEO Book Keyword Tool

I partnered with the fine folks at Wordtracker to create a free keyword tool powered by their API. The SEO Book keyword tool acts like a meta search keyword tool, where the results are powered by Wordtracker and link to other related keyword tools.

Cool features:
  • Cross referencing: Like search engines, all keyword tools have some biases to them, so the quick ability to compare results from different sources makes this the first keyword tool I typically use.
  • CSV Export: This tool offers a quick CSV export option, which makes it easy to create a keyword list that can be inserted into other tools for further analysis (which I will mention in the Google Traffic Estimator & Microsoft Ad Intelligence sections).

Google Traffic Estimator

Google Traffic Estimator is a tool which estimates the number of ad clicks that a particular keyword would get at a particular bid price. Given how ad clickthrough rate can vary greatly based on ad copy the estimates can be a bit rough, but this tool does give relative volumes AND values for keywords.

The addition of click cost estimates makes this a nice tool to submit a keyword list to in order to find out which keywords are the most valuable.

Cool features:
  • Bid Price Estimation: If you do not enter in a bid price, they return a bid price that should return your ads in the top position 85% of the time.
  • Match Types: Shows search estimates for [exact match] , "phrase match", and broad match. In this context it is easy to see how long the tail is for a keyword.

Microsoft Ad Intelligence

Microsoft Ad Intelligence is an Excel Plug In for Excel 2003 and Excel 2007.

It is similar to a combination of the Google AdWords Keyword Tool and the Google Traffic Estimator, with a couple additional features included.

Cool features:
  • Real data: One of the ways Microsoft is playing catch up in search is providing their actual search data via this tool (these search counts are the same data set that they use internally). Most search services offer somewhat doctored up estimates.
  • Near realtime: This tool offers many advanced filters, which allow you to sort data as recently as yesterday.
  • Category based keywords: You can find the all time top category based keywords, or category based keywords that have recently become popular... a service that is great for niche publishers. 

Search Analytics Tools

If you are not using web analytics you are flying blind. Analytics data gives you the power to refine your strategy based on what is working and what is not. 3 of my favorite analytics tools are:

  1. Google Analytics

  3. Mint

Google Analytics

Google Analytics is a robust free analytics tool. The only concern I have with using it is that if you are profiting from a market inefficiency you might be revealing that inefficiency to the largest online ad network... which may then reveal it to other people. With their large search marketshare, their free keyword tools, industry benchmarking data, and the launch of Google Ad Planner (still in beta), Google Trends for Websites, and Google Insights for Search, Google is the leading source of keyword and market data for many online businesses.


Clicky is an inexpensive web based analytics tool. In addition to being fairly feature rich, they also offer a white label service that allows webmasters to resell their analytics product.


Mint is an analytics program you can install on your server for a one time $30 licensing fee. It offers realtime data and has a wide array of extensions that display information in convenient panes, but is not as feature rich as the above options.

More Analytics Tools

There are a wide array of analytics tools on the market. There are niche tools specifically for PPC campaigns like Optimize My Site and Tracking 202, as well as higher end offerings from companies like Omniture... finding the right tool for your needs is largely a function of defining your needs and budget, and if your budget is quite extensive it might make sense to program something in house.

Search Engine Rank Checkers

While most successful SEO professionals pay more attention to traffic trends, conversions, and profits – it is still helpful to track where some sites rank for certain keywords. Tracking how sites move in the rankings for specific keywords gives you clues as to when search engineers change the weightings on things like domain authority, anchor text, and related words.

While Google Webmaster Central shows you some keywords you rank for, they do not show you the keywords you rank on page 5 or 6 for... just the keywords where you show up near the top of the search results often. Years ago Google had a useful search API, but more recently they have been using an Ajax API which does not work well with rank checkers.

My 2 favorite rank checkers are

SEO Book Rank Checker

This free rank checking tool is a Firefox extension which allows you to track how you rank in the search engines for a variety of keywords.

Cool features

  • International: It works with international versions of Google.
  • Automated: Allows you to create preset lists which automatically run at a set periodicity .
  • Exportable: Allows you to export the results and see how rankings for a keyword have changed over time.

Advanced Web Ranking

Starting at $99, Advanced Web Ranking is one of the more popular desktop search engine rank checking tools.

Cool features
  • Graphs: Allows you to view graphs of how your rankings change over time.
  • Wide Selection of Search Engines: If you live in China, Russia, or another market where Google is not the clear market leader, then this tool will still work for you, as they allow you to track rankings in hundreds of search engines.

Link Analysis Tools

Link analysis is a field which has lost a bit of its importance over the past couple years. Google has clamped down on paid links, web directories, and article directories. At the same time more people are blogging online, and more webmasters have become aware to the field of public relations and the value of links. These combine to make it is much harder to catch up with a competitor if you are trying to duplicate their link building strategy.

To some degree link analysis has moved away from PageRank and anchor text toward analyzing news in the marketplace and understanding why stories are spreading (link analysis is evolving into media analysis and public relations). Here are 6 of my favorite link analysis tools

  1. Yahoo! Site Explorer
  2. Google Blog Search

Yahoo! Site Explorer

Google and Microsoft generally show rather limited link data to the public. Yahoo! Site Explorer shows a much deeper and more representative sampling of inbound link data.

SEO Link Analysis

SEO Link Analysis is a free Firefox extension that adds link anchor text, PageRank score, and if a link is nofollowed to Yahoo! Site Explorer results.

Google Blogsearch

While Google tends to show a small sample of backlinks their Blogsearch is much better at detecting new links from blogs.

Google Webmaster Central

If you verify you own a website inside Google Webmaster Central, they will allow you to download a list of links pointing at your site. If you notice your rankings for a keyword are decent (but could be better) you could look through some of the people linking at your page and ask them to link at your page using more specific anchor text.

Xenu Link Sleuth

Xenu Link Sleuth crawls websites looking for broken links. This helps you keep your website maximally clean and functional by finding any broken internal links and any references to documents that are no longer online.

Advanced Link Manager

Advanced Link Manager is a paid software package starting at $199 which allows you to automatically track new backlinks obtained by competitors. It also crawls pages to find anchor text, if the link is using nofollow, and the PageRank score of the linking page.

We also created a free tool somewhat similar to Advanced Link Manager, named Backlink Analyzer. We have not updated our tool in a while though, and it is sorely in need of an update.

PPC Tools

As search ad networks have become less transparent many PPC tools that did things like bid gap management have been rendered useless, while Google has built out a powerful AdWords API, an ad platform that allows you to bid per click or per conversion, and the Google AdWords Editor.

Google AdWords Editor

Google AdWords Editor is a free desktop tool advertisers can use to quickly edit their AdWords campaigns in bulk.

Google Website Optimizer

Google Website Optimizer is a free tool that makes it easy to test and improve your landing page and conversion process. Conversion Rate Experts offers a great overview article about how to take advantage of Website Optimizer and other conversion boosting tools.

Speed PPC

Speed PPC is a paid desktop software program which makes it easy to generate many cross referenced ad campaigns and landing pages for geo-targeted keyword combinations. At $497 Speed PPC is not cheap, but if it is beyond your means and you are a good programmer then Zipcode Guy offers a free database of U.S. cities and zip codes.

PPC Tool suite

My wife has build a free collection of useful web based PPC tools including a keyword list generator, a keyword list cleaner, a typo generator, a keyword wrapper, an ad group generator, and a ROI calculator.

  • The keyword list generator can be good for creating a quick list of keywords to plug into a PPC account to see what variations get the most search volume, then trim back the fat after you collect some account feedback data.
  • The keyword list cleaner is good for taking a dirty keyword list and making it useful. For example, lets say you have a list of MP3 player related keywords. This tool allows you to quickly filter out any keywords related to car and automotive MP3 players.
  • The ad group generator makes it easy to create ad groups for Google AdWords, Yahoo! Search Marketing, and Microsoft adCenter at the same time.

PPC Analytics Tools

Competitive Research

Services like comScore and Hitwise have been around for many years for the people who could afford to buy their data, but their price points are north of what most people are willing to pay. Competitive research is one of the areas which has improved the most in the past few years, largely by a number of companies making products and tools at a more accessible price point. Here are 5 of my favorite competitive analysis tools.

Much of the consumer facing innovation in the competitive analysis industry stemmed from launching with free basic analytics data, and using a credit based system that allowed anyone to buy competitive data for as little as $20. Since then they have changed their pricing model to one based on a flat monthly fee starting at $299 a month. Here are some of their top keywords for and they offer the option to download hundreds more

Cool features

  • Category based top keywords: they were one of the first services to offer top keywords by category (this feature has since been cloned by Microsoft Ad Intelligence and Google Insights for Search).
  • Weighting based analytics: they not only show popular keywords sending traffic to competing sites, but they show the approximate percent of traffic driven by each keyword.
  • Organic vs paid breakout: they break out which traffic came from organic search vs paid search ads.

Google Website Trends & Google Insights for Search

Google Trends for Websites displays related sites, related search queries, and what countries a website is popular in. Google Insights for Search shows category related keywords, top search terms related to the keyword you entered, and top rising related keywords.

Microsoft Ad Intelligence

Microsoft Ad Intelligence, also covered in the above keyword tools section, offers top category based keywords and allows you to research keywords based on campaign association with competing advertisers (along with confidence estimates).


KeyCompete is a paid tool that lets you find what keywords competing advertisers are buying. This tool is especially powerful for affiliate marketers, where many of them resell the same product or service and need to get a baseline idea of what competitors are doing. SpyFu offers a similar service.

SEO Digger

SEO Digger is similar to KeyCompete, but is free and works on showing what organic keywords a website is ranking for. URLTrends, which is currently undergoing redesign, is similar to SEO Digger.
